Stop doing group Q&A calls

I told her to stop doing group Q&A calls.

Coach B* looked at me like I was crazy 🤪. (I'm wonky but not about this.)

CHALLENGES:

You see, every other Wednesday, she had a 2-hour group coaching call where her clients asked questions and she gave answers. Those 2-hour calls often turned into 3-4 hour calls that turned her day upside.

"But those calls are beneficial to other clients based on my answers.", she insisted.

"Maybe", I responded. "But the attendance rates are low or they have no questions. Plus, many of your clients don't complete their assignments. The few who attend use it to do their homework... taking up way too much time so your calls run over and some clients leave without answers."

"So what do you recommend I do instead? I need a way to give collective feedback."

OUR APPROACH:

I suggested three complementing approaches based on my proprietary framework for client success with less work for her and her clients:

1) We changed the goal and structure of the call.

We transformed the Q&A calls into "Implementation Clinics" that focused on achieving key program outputs. Her clients completed their homework ahead of the call and gave her enough time to review. Then during the session, she facilitated discussions that fostered deeper thinking, provided guidance and raised the quality of their homework or action-taking.

2) We positioned clients to bring the best outputs possible to the sessions.

In 1:1 client interviews, clients admitted that they didn't do the homework because they didn't understand or know where to start. So, we refined her path to results to eliminate client confusion by reordering her worksheets, videos, etc. to become more centralized around particular themes and outputs that drove her clients closer to the overall outcome of her program.

3) Finally, we positioned her to work with clients who were ready to do the work.

In 1:1 client interviews, some clients also admitted that they knew they weren't a good fit and that they didn't do the homework because they didn't have necessary resources. So, we revisited her right fit client profile to define the skillset, resources, etc. that her clients needed to thrive in her program.

OUTCOME:

The results?

👉Her client engagement rates shot up...clients now saw the benefit of attending the sessions even if they had no questions...

👉Her clients started getting better results without her jumping on 1:1 calls to retweak poor outputs or figure out why things weren't working. Or do work for them because it was easier.

👉She reclaimed more of her time...as she eliminated more bad fit clients and another core part of her program work together with the other pieces to drive her clients closer to quality results with less work on both their parts.
